Start with a shared data model

Project, asset, funding source, stage and outcome must mean the same thing to every participant. Otherwise reporting becomes manual spreadsheet reconciliation.

Each indicator needs a definition, source, update frequency and accountable owner. A persistent asset identifier helps prevent the same project from being counted more than once when it appears in several systems or reports.

Connect control and transparency

An internal dashboard may include operational detail while a public view shows verified aggregates. Both should come from one governed environment.

Define which fields are public, which require aggregation and which must not be disclosed before publication. This enables regular public updates without manual copying or accidental exposure of restricted information.

Build quality controls before visualisation

A dashboard does not repair errors in source records. It needs completeness rules, permitted values, date and cost checks, and an exception queue owned by an accountable team.

A useful minimum is to show not only the indicator but also the share of records missing an owner, evidence or a current status. Decision-makers can then see the quality of the evidence behind the chart.

Automate signals, not accountability

The system can flag delays, inconsistencies and missing records, but an authorised person decides corrective action.

Alerts should map to explicit rules: a missed milestone, missing evidence, budget variance or an extended period without updates. Each alert needs a recipient, response time and clear closure condition.

Analytics then reveals risk earlier and explains progress transparently. A pilot can begin with one project type or programme, validate update discipline, and expand only after the process works.
